Client Snapshot: A large Indian metals and mining conglomerate operating an extensive Oracle Database, Middleware and E-Business Suite estate under a multi-year Oracle Unlimited License Agreement (ULA), approaching its certification and renewal decision point.
With the ULA's certification date approaching, the client needed to lock in its licensed position with Oracle — a one-time event after which usage rights are frozen for the term. Certifying without first identifying compliance gaps or harvestable capacity would mean carrying forward avoidable exposure into the next term and losing leverage in the renewal conversation.
At the same time, accepting Oracle's quoted renewal price without an independent benchmark risked overpaying for the next ULA term — the client needed a defensible, data-driven target price, and someone at the table alongside them through the negotiation itself.
Rizen ran a full Oracle ULA license assessment across the estate — 72 database hosts and 178 instances, plus 26 middleware hosts — to prepare the customer for certification in time and remove all exposure. Along the way, we identified license harvesting opportunities, including a VMware cluster capacity review that surfaced a large pool of unused, harvestable Processor licenses.
From that position of strength, we performed a detailed price benchmark exercise — Oracle Cloud (OCI) TCO versus the on-prem ULA renewal option — to arrive at a target ULA price, and shared those pricing insights directly with the customer. Rizen then worked alongside the customer with Oracle throughout the negotiation, deploying effective pricing and positioning strategies to secure both cost savings and favorable contract terms.
3-year ULA renewal TCO negotiated down from $3.17M to $1.90M — a $1.27M, 40% reduction — built on a clean compliance position rather than a discount ask alone.
$1.04M in previously unlicensed usage across three programs was identified and resolved before the customer certified its position with Oracle, removing exposure that would otherwise have carried forward into the new term.
A VMware cluster capacity review found the large majority of allocated physical cores unused — harvesting roughly 150 spare Processor licenses to support future growth without new spend.
A full Oracle Cloud (OCI) TCO benchmark against the on-prem ULA renewal option gave the customer a defensible target price and pricing insight to negotiate against, rather than reacting to Oracle's quote.
Negotiated worldwide usage rights, coverage for future subsidiaries added through reorganization or M&A, a liberal audit position, and liberal ULA certification terms — protecting the customer against future license exposure.
